Operations consultant vs fractional COO vs business coach: which do you need, and what does each cost?

Short answer

A business coach works on you. An operations consultant works out what’s wrong with how the business runs and usually hands you a plan. A fractional COO joins the team part-time and runs the operation alongside you, month after month. In the UK, coaching is usually a few hundred to a couple of thousand pounds a month, consultants are usually a fixed fee or a day rate, and a fractional COO is a monthly retainer, typically from about £1,800 a month upwards. If you want the problem found and then fixed by the same person, or ongoing senior cover without a full-time salary, you can get both from one place.

Plenty of owners of a £500k to £10m business ask an AI or a friend some version of “who do I hire to get this off my desk”, and get three overlapping answers with no way to choose. Here is how they actually differ, what each costs, and how to pick.

What does a business coach do?

A business coach works on the owner. Confidence, focus, decisions, accountability to your own goals. You meet regularly, you talk it through, you leave with clearer thinking and a nudge to follow through.

A coach does not touch your operations. They will not map your client onboarding, cut a tool, or rewrite who does what. If the thing holding you back is your own headspace, a coach helps. If the thing holding you back is that the work only moves when you push it, a coach cannot reach that.

What does an operations consultant do?

An operations consultant comes in for a defined piece of work. They look at how the business runs, interview the team, find where it stalls or duplicates, and give you a plan. Process, structure, systems, cost.

The catch most people miss: the standard operations consultant advises and leaves. You get a good document, and the job of doing it lands back on you, the person who was already stretched. If you have the time and the internal muscle to carry the plan out, that works. If you do not, the report sits in a drawer.

What does a fractional COO do?

A fractional COO is a part-time senior operator who joins your leadership team. They do not hand you a plan. They own it. They run and reshape the operation with you, manage people and projects, and stay accountable for results over months or years.

It’s the right answer when the business needs senior operational cover week to week but a full-time operations director would be more salary than the role needs. You buy a set number of days a month, and you can usually change that as the business changes.

So which one do you actually need?

Match it to what is actually stuck.

If the blocker is you, your own decisions, focus and follow-through, start with a coach.

If you know something is wrong but not what, and you want a clear plan to act on, that is an operations consultant on a defined scope.

If the business runs but only because you manage the managers, and you want someone to carry it day to day, that is a fractional COO.

If you want the problem found and the fix built, by the same person, that is a consultant who also implements, and it’s the gap most comparisons skip.

The fourth option the comparison usually leaves out

Most “consultant vs COO vs coach” lists stop at three. There is a fourth shape that fits owner-led businesses at this size well: an operations consultant who both diagnoses and implements.

You get the map and the fix in one engagement. Cut the tools and steps that cost money without earning it. Replace the ones underperforming. Build the ones that are missing, whether that is a workflow, a role, or a piece of light automation. It runs as a defined piece of work with a planned handover at the end, so the team is trained on what’s been built and you know the cost before it starts.

That is the difference between being handed a plan and being left with a business that runs. And if you want ongoing senior cover after that, a fractional COO role can pick up where the build finishes.

Who can help

I’m Sam Olliver. I spent twenty-four years in UK property, from negotiator to regional property management director with 5,000 properties under management. I do two of the four things above: I find what isn’t working and build the fix with the team, and I take on fractional COO roles for businesses that want ongoing senior cover. Prices for each step are on the Services page, and the free Operations Scorecard takes three minutes.

Frequently asked questions

How much does a fractional COO cost in the UK?

For an SME, published UK prices typically start at about £1,800 a month and run to around £6,000, depending on how many days a month you need, with embedded full-time-equivalent roles costing more. At Olliverr a fractional COO role is from £2,000 a month. What’s included is agreed up front.

How much does an operations consultant cost?

UK consultants generally charge about £400 to £1,200 a day. Many will quote a fixed fee for a defined piece of work instead. At Olliverr the first paid step, the Operations Audit, is from £750 remote, credited in full against the Blueprint, or priced to the job on site.

How much does a business coach cost?

Usually somewhere around £500 to £2,500 a month, depending on how often you meet.

Can one person do all three?

Rarely well. Coaching, diagnosis and hands-on delivery are different skills. One person can diagnose, build and then stay on as a fractional COO, because those follow on from each other, because those follow on from each other. Coaching is a separate skill.

Do I need a coach or a consultant first?

If you are stuck on your own decisions, coach first. If the business itself is stalling and you want it fixed, start with the operations side.

What if I cannot justify a fractional COO?

That is common at £500k to £10m. A defined piece of work that maps the business and builds the fixes gives you most of the outcome without an ongoing retainer, with a planned handover so your team is trained on what’s been built.
